Red Teaming

Red teaming is a structured analytic technique where a deliberate adversarial mindset is used to rigorously challenge prevailing assessments. By testing logic, finding flaws, and simulating threats, analysts break free from the comfort of consensus and expose vulnerabilities that otherwise remain hidden.

Background

Red teaming traces its origins to the Cold War, when the RAND Corporation ran military simulations with "red" representing the USSR and "blue" representing the United States. It was institutionalized in the U.S. intelligence community after 9/11, when failures to "connect the dots" were traced in part to entrenched bias and lack of dissent within analytic organizations.

Businesses have since adopted red teaming techniques to stress-test strategic plans, probe cyber defenses, and avoid costly misjudgments. The U.S. intelligence community's inability to anticipate major events like Pearl Harbor and 9/11 repeatedly exposed the pitfalls of groupthink, cognitive homogeneity, and overconfidence in existing narratives. In the private sector, companies that failed to challenge their own assumptions struggled to adapt, while those that embraced adversarial thinking thrived amid disruption.

Why Red Teaming Matters

Unchecked assumptions have contributed to intelligence failures and major business losses. Red teaming addresses this by operationalizing adversarial analysis as a routine part of the workflow rather than a special event reserved for major projects. The benefits include:

The Red Teaming Process

A typical red teaming workflow within the context of a broader analysis:

  1. Complete your initial analysis — Use decomposition to identify key drivers and indicators, assess scenarios, and gather forecasts. Arrive at your initial conclusions.
  2. Conduct red team analysis — Challenge your conclusions using three approaches: contrarian thinking to generate alternative interpretations, adversarial views to simulate an opponent's argument, and cognitive bias detection to identify optimism bias, overconfidence, anchoring, or confirmation bias.
  3. Evaluate the arguments — Assess the logic of the generated challenges and the credibility of any new evidence presented, relying on your expertise and judgment.
  4. Refine and iterate — Based on the red team exercise, revisit other techniques in your analysis. Consider whether scenario likelihoods need adjusting, whether new indicators should be added to your decomposition, or whether your narrative should be revised to address identified biases.

Red Teaming in Hinsley

Step 1: Prepare Content

Generate analysis either through Hinsley's built-in templates via the draft outputs feature or import external content for evaluation.

Step 2: Run Red Team Analysis

Access the Red Teaming option in the left toolbar, click "Run a new Red Team," title the analysis, and select from three approaches:

  • Contrarian thinking: Generates new arguments that are counter to the thesis expressed by the provided content.
  • Adversarial views: Identifies weaknesses in argumentation and evidence quality.
  • Cognitive bias detection: Uncovers potential biases like confirmation bias and recommends mitigation strategies.

Step 3: Iterate

Revise your original content based on the red team feedback and resubmit for additional analysis cycles.
